This could be a startup wrestling with scaling its culture, a community project aiming to manage a shared resource, or a network of activists mobilizing for change. The initial energy is palpable; a shared purpose acts as a natural attractor, pulling everyone into a productive orbit. But as the system grows, its complexity blossoms. The informal, intuitive ways of deciding and acting that worked for a small group begin to fray. The pathways of communication become congested, and the once-clear lines of responsibility blur into a fog of ambiguity. Therefore, you must design a living governance framework that explicitly distributes authority and clarifies decision-making rights, rooting them in roles, not individuals.
This is not about creating a rigid bureaucracy but about cultivating a supportive exoskeleton for your collaborative organism. The solution is to map the system’s necessary functions and then define roles to serve those functions. Authority is then delegated to these roles, not to the people who temporarily inhabit them. This decouples power from personality and ego, creating a more fluid and resilient structure. The core of this practice involves making the implicit explicit. How are decisions made? Who has the authority to act? How is conflict resolved? How is the framework itself changed? These questions must be answered and documented in a way that is accessible to all participants.
This living framework should specify different types of decisions and the processes for making them. A great starting point is the “advice process,” where any person can make any decision, but they must first seek advice from those who will be meaningfully affected and people with expertise on the matter. For more critical decisions, you might design a consensus-based process for a specific council or team. Document these protocols clearly. The goal is to create a “decision-making stack” that provides the right process for the right situation.

The language of ownership is replaced by the language of blame and complaint. The system becomes rigid, brittle, and slow to respond. The once-clear channels of authority become clogged with ambiguity and distrust, and the vibrant ecosystem devolves into a stagnant pond.
